Bound stalled provider streams with cancellable watchdogs - #84
Add a harness-owned provider stream watchdog so a silent/stalled model request cannot leave a coding turn or compaction waiting indefinitely.
Share one cancellable stream wrapper across primary/task-agent turns and auxiliary text requests (compaction and goal evaluation).
Bound first-event waits (10 minutes) and later event gaps (5 minutes), configurable through strict providerTimeouts.firstEventMs / idleMs settings. Each accepts 1,000–1,800,000 ms; trusted project overrides merge normally.
Preserve existing bounded retry semantics: normal turns retry before the first event, but never automatically replay partial output or execute tools from a failed stream.
Stop waiting even if a plugin ignores cancellation; discard late events, request iterator cleanup, clear timers, and report cleanup failures.
Document event-level progress, slow-model tuning, and limits. No new dependencies or plugin-to-plugin coupling.
Why this improvement
This is the highest-impact gap found in this round's source audit: Xal already has atomic writes, output recovery, concurrency limits, and completion gates, but both text-stream consumers previously waited without a harness-owned inactivity deadline.
As requested, Claude Code was not launched or prompted. REA 6.8.0 statically inspected the installed 2.1.319 arm64 Mach-O, and exact embedded JavaScript bytes were extracted without execution. Packaged source contains separate first-response/idle budget selection and a watchdog that rearms on reads, cancels on expiration, and clears timers on close. Xal's implementation is original and operates at its provider event seam; it does not copy proprietary source or claim identical transport behavior.
Limitations: static inspection establishes packaged implementation, not runtime execution; external/dynamic calls remain unresolved. This is a focused comparison, not exhaustive Claude Code parity. No Claude Code inference was used.
Acceptance and tests
First-event and mid-stream stalls abort and fail with actionable messages.
Healthy streams can exceed an inactivity interval while events continue; consumer processing does not consume the wait budget.
User cancellation is interruption, not a timeout or retry.
Late results cannot re-enter the conversation; partial failed tool rounds do not execute; stalled compaction preserves original history.
Strict config defaults, bounds, unknown keys, recursive merge, and save/readback are tested.
Local HTTP/SSE fixture: first-event and idle stalls both timed out in about one second with 1,000 ms limits; the server observed cancellation in both cases. No external model was called.
Independent review found a cleanup error hidden by the losing pending-iteration promise on cancellation; fixed by observing unexpected iteration rejections, with regressions for both timeout and user interruption.
bun checks:fix: passed after the review fix, including 914 CLI tests, native format/check/test/clippy and benchmarks, typecheck, lint, formatting, website tests/build, script tests, and compiled release checks.
Independent immutable-diff $code-review, parent review, GitHub CI, and CodeRabbit findings are checked before merge. No live-provider fault injection or forced cleanup of arbitrary plugin code is claimed.
Summary by CodeRabbit
New Features
Added configurable limits for how long text-generation streams may wait for their first event and between later events. Defaults are 10 minutes and 5 minutes, respectively.
Stream timeouts cancel stalled requests; requests that time out before producing an event can be retried.
Documentation
Added guidance on configuring stream timeouts, their behavior, and supported settings.
Provider streams now use configurable first-event and idle timeouts. A watchdog wraps stream consumption, aborts timed-out or cancelled requests, and handles iterator cleanup. Session tests cover retries before the first event and failures after partial output.

Settings add firstEventMs and idleMs, with defaults of 600,000 ms and 300,000 ms. Parsing validates integer values from 1,000 through 1,800,000 ms and rejects unsupported fields. Tests and configuration documentation cover defaults, overrides, and invalid values.

streamWithWatchdog limits time before the first event and between later events. It aborts on timeout or cancellation, forwards events, and cleans up the provider iterator. collectStreamedText uses the watchdog. Tests cover timeout, cancellation, cleanup, and late events.

consumeStream uses the watchdog. Session tests cover first-event retries, idle-timeout failures after partial output, cancellation, and compaction timeout behavior. The compaction request test verifies that the provider receives a copied request with an abort signal.
xal-sh/xal#76: Both changes affect pre-event retry handling in streamProviderTurn and collectStreamedText; their retry classifications and attempt budgets may interact.

Explanation
The title "Bound stalled provider streams with cancellable watchdogs" matches the main change. The PR adds a shared watchdog (streamWithWatchdog) that applies first-event and idle timeouts to provider streams, aborts stalled requests, and supports user cancellation. The title is short, specific, and a teammate scanning history would understand the primary change. The title does not mention the configurable providerTimeouts settings or the documentation updates, which is acceptable because it need not cover every detail.

PASS — 0 remaining blockers. Shared provider seam, existing abort-race helper and error type, guarded config boundaries, independent plugins, redacted visible failures, no new dependencies or production casts/comments, and updated configuration/provider docs. bun checks:fix passed after the review fix.
The initial independent review found F1 (Medium): a provider-finally exception can reject the abandoned pending iteration rather than return(), hiding it after cancellation. Parent reproduced both timeout and cancellation with zero cleanup logs. Commit c17ba4b now observes those unexpected iteration rejections through the same redacted cleanup reporter while preserving the original timeout/interruption. Exact abort reasons and standard AbortError are recognized as expected cancellation. Ordinary provider errors still propagate normally. The added regression verifies both paths, one visible cleanup report, original error classification, and zero timers.
Advisories: not requested; none reported.
Spec
PASS — 0 remaining blockers. Both provider-stream consumers share per-attempt first-event/idle limits; caller work is not charged and there is no total response cap. Timeouts abort underlying requests and stop awaiting uncooperative iterators; late results cannot re-enter state. Cleanup is requested without indefinitely delaying recovery; unexpected failures are reported even through the abandoned next() promise.
Existing pre-event bounded retries remain unchanged; partial failures do not automatically replay or execute generated tools. User cancellation remains interruption. Auxiliary failures preserve compaction history and existing retry policy. Config defaults/range, partial defaults, trusted recursive override, strict validation, and persistence match docs. Admission tests retain input/tools identity and verify only the owned signal is added to a cloned outer request.
Verification observed: 43 focused tests / 257 assertions; full checks with 914 CLI tests; local real HTTP/SSE first-event and idle stalls both aborted in 1003–1004 ms with 1000 ms limits, and the server observed cancellation. No external model calls. No live-provider behavior or exhaustive Claude Code parity claimed.
Advisories: not requested; none reported.

CodeRabbit full review completed on the final SHA with no inline code findings and no merge-blocking issue. Its sole warning is the generic 80% docstring-coverage threshold. Not applied: AGENTS.md:19 / CLAUDE.md:19 explicitly prohibit code comments. Configuration and runtime behavior are documented in docs/configs.md and docs/providers.md. No unrelated bot configuration change is needed.
