feat(web): review local commits in the Diff pane - #19941
Conversation
ApprovabilityVerdict: Needs Human Approval Macroscope's review found this PR requires human approval — Adds local commit browsing and commit diffs with bounded, workspace-authorized reads. Commit links now open the Diff pane under an existing default-enabled preference, so the changed default link behavior needs human confirmation. You can add or adjust custom eligibility rules. Wait for the background request with a Deferred. Use the live clock for repeated steers so their timeouts are registered after asynchronous skill loading.

Feature accepted.
Something I want to go alongside this is that source control links (e.g. 5235a68) should open in the panel with the commit preloaded, similar to how PR links are treated today). Mod+Click still opens the link as is of course
|
Implemented in 65b8808. GitHub commit links now open Diff with the commit selected for the current thread's repository. Mod/Ctrl/middle clicks keep the original URL. Older local HEAD ancestors also load, while the commit menu stays limited to the branch comparison. Verified with 96 focused tests and scoped types, lint, and formatting. The browser click check was blocked by T3 preview timeouts. Main conflicts are resolved; ready for another review. @coderabbitai review |

Taking over this one |
Cuts the PR's commit-review tests from 19 to 11. Each kept test fails when the fix it guards is reverted. - GitVcsDriverCore: the root-commit and shallow-boundary tests are now one test. The shallow check runs only through the whole-commit preview and the per-file read, because every entry point shares resolveReviewCommit. - ReviewService: the model-selection test and the failure/interruption retry variants are now one test (project model, cache, a failure is not cached). The ownership test keeps only the thread check. - Deleted: the operate-scope table test, the per-host parseCommitUrl table, the mobile commit-section filter test, and the background warmup test. - The late-list test moves to useCommitDescriptions.browser.test.tsx, the module it exercises. - DesktopWebLinkCoordinator: the host table drops its middle case and keeps github.com plus an Enterprise host with a port. `git cat-file commit` keeps the parents a shallow clone grafts away, so the boundary check reads its second line instead of parsing `git show --format=raw` headers. The workspace-bound error names its operation from one table, and the Diff header derives the shown commit once. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Commit subjects are already written by agents, so a model-written description repeated them at the cost of a background model call on every chat view. The Commits picker keeps the subject, SHA and date. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Requiring the commit to be an ancestor of HEAD sent links to commits on other local branches to the browser. Check that the commit object is present instead, still without lazy-fetching it. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Opening the Diff pane without an explicit request resets it to Changes. Commit links select the commit outside ChatView, so the reset replaced it whenever the pane was closed. The link now marks its selection to survive that open. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Subject, relative date and SHA share a row instead of stacking the date under the SHA, so the menu reads as a list and shows twice the commits. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Brings in 139 upstream commits. Upstream's local-commit review (pingdotgg#19941) added a cwd-based review.getBranchCommits RPC and commit previews; both now use the fork's thread-scoped workspace resolution (threadId only), including the commit-link lookup in openPullRequestLink. agentContextBudget.json is set to measured values; the fork's extra orchestration instruction lines account for the growth over upstream. Problem
The Diff pane needs a way to inspect one local commit and open a code-host commit link in the current thread.
Change
Add bounded commit browsing and per-file reads. GitHub, GitLab, Forgejo/Gitea, GitCafe, Bitbucket Cloud, and Azure DevOps commit links use their provider URL rules and validate the real thread workspace. Modified clicks keep browser behavior. Unavailable PR commits continue through the PR panel resolver; other unavailable links follow the browser setting.
Preserve main's tool-call diffs and saved branch comparisons. The follow-up fixes desktop Enterprise link routing, rejects shallow boundary commits with missing parents, and keeps the selected SHA clear of the header controls.
Scope and approval
Implements discussion #6924 and Julius's commit-link request. Fresh maintainer approval is still required. This PR stays open and unmerged.
Verification
Final follow-up head:
b77e8bfac9d1c160e935838246d3136ce4c78a7b. The commit-feature code is unchanged from3d926d10ff, which passed all eight required checks and completed review. Main's mobile-only row fixe34067edefmerged cleanly; its scoped format, lint, both unused-code checks, and mobile/scripts types pass. All eight required checks are green on this final merge, every CI check has finished without failure, and no review threads remain unresolved. Fresh maintainer approval is still required.d464631407.vp run check:changed 9050c6ecc08cb3ab9c94db34eb66048258bf3a07passed format, lint, GraphQL, both unused-code checks, four affected package type checks, and 175 server tests. Its browser step failed to connect. After a Chromium startup check, the three affected browser files were run separately. The combined gate is not claimed as passed. The final review fixes preserve typed cancellation errors for shared description requests, correct the workspace error message, and clarify the user guidance. Both service regressions failed before the fix; all nine service tests pass. The full
vp run check:changed 23edf994bd22ae86688be539775ce09eafbbce22gate passed: format, lint, GraphQL, both unused-code checks, three affected type checks, and all nine service tests.Optional test follow-up from the final review: assert the result of each concurrent caller separately. The existing regression checks the combined typed failure, one generation call, and retry; it does not prove individual delivery to both callers.
Cold generation still depends on the configured model. No instant cold-generation claim is made.

Prepared picker: short recording extract.
Reviewed with sol-loop: GPT-6.1 Sol high/priority. The final staged follow-up was approved in round 3.
Final follow-up: GPT-6.1 Sol high/priority in Codex. Earlier work also used Opus 5.5 high and GPT-6 Astra high.
Follow-up header proof
The follow-up repairs the selected-commit SHA hit target. These captures use a recreated header with real UI controls, not the full app. At 1440x900, both 540px and 390px panels pass pointer hover/click and geometry checks for short and long subjects. The fix is included in
23edf994bd22ae86688be539775ce09eafbbce22and passed both final reviews. Existing full-app evidence above remains unchanged.Staged first in temporary fork draft #130, now closed.
Follow-up implementation and review: GPT-6.1 Sol high/priority in Codex.
Takeover
Round 5 (130cec6b61): generated commit descriptions are removed. Agents already write the commit subjects, so a model-written line repeated them, and the warmup ran a model call in the background on every chat view with branch commits. The Commits picker shows subject, SHA and date. This drops the
review.generateCommitDescriptionsRPC, thegenerateCommitDescriptionstext generation operation in every provider, the server description cache, both web hooks and their tests (−966 lines), and merges current main, which clears the permissions conflict. Sections below that mention descriptions describe earlier rounds.28134374b1: a commit link opens in the Diff pane whenever the repository has the commit locally, on any branch, not only when it is an ancestor of HEAD. The check stays local (
cat-file -ewithGIT_NO_LAZY_FETCH). The merge-preview test now also opens a commit from an unmerged branch; it fails on the old ancestor check.Taken over from @Bil0000 (rounds 1–4). Behaviour unchanged: a Commits source in the Diff pane with short model descriptions, and code host commit links that open the commit in the Diff pane. Round 4 kept the contributor's follow-up fixes, cut the tests from 19 to 12, and read shallow-clone parents from the raw commit object (
git cat-file commit).Round 4 review fixes: Shift/Alt clicks on pull request commit links no longer open the PR panel. On web, an unavailable commit link shows Open link when the Browser preference is "app" but in-app preview is unavailable. A text generation fake added on main implements the new method.
Dropped: the per-host commit URL table test, the background warmup test, the mobile filter test, and the merged duplicate retry/ownership variants.
Evidence
Before e34067edef (merge base) | After dbb22e5272 (rendering code identical to b77e8bfac9; later commits change click routing, server code, docs and a test fake, not rendering).
Environment: real web dev apps, Chrome 148, no device emulation, DPR 1, 100% font scaling, 1440×900 dark/light and 390×844 light, browser clock frozen, descriptions from a deterministic transport stub, fresh databases seeded through the app. Diff0 marks any RGB change; Diff16 marks a channel change above 16/255.

Recordings with step timestamps, Diff0/Diff16 per pair and per-row limits: evidence section, index. Scripts: seed.py, setup-app.mjs, capture.mjs.
What else changed:
Unverified: E12–E14 (link routing to Diff, PR panel and Browser, web and desktop: the routing captures were not comparable), E17 (the native commit filter: the after-state text was clipped in the capture), Shift/Alt on pull request commit links and the saved "app" preference without preview (both covered by browser tests only), and the optional rows O01–O23.
