Observability specs: install Prometheus with retries and a pinned chart, and let no cleanup hide a failure - #2861
Crystal Specs (observability_prometheus_traffic) and (observability_open_metrics) fail now and then on unrelated PRs (#2859, #2860; green on rerun), always as result[:status].success?.should be_true on the cleanup's helm delete prometheus. Three defects make that the only visible symptom:
The Prometheus install is never checked. The specs run helm repo add and helm install of an unpinned chart from GitHub through ShellCmd.run and ignore the exit status, so a network blip leaves no Prometheus and nothing says so.
resource_wait_for_install does not wait for a workload that isn't there yet. For a Deployment, StatefulSet, DaemonSet or ReplicaSet, replica_count raises NotFoundError at once, while the other kinds in resource_ready? treat "not found" as "not ready". In every failed run the example ends one second after cnf_install.
The cleanup hides the failure. It asserts that helm delete prometheus succeeded; with no release that fails, and the assertion replaces the example's own exception.
Change
Spec: one install_prometheus helper for the four examples, through the suite's Helm.helm_repo_add and Helm.install (transient network errors retried by NetRetry, a failed install raised with Helm's message), with a helm repo update of the repository (repo add leaves an existing repository as it is, and the self-hosted runners keep it between jobs). The chart is pinned (PROMETHEUS_CHART_VERSION = "29.39.0", with a # renovate: comment), and the wait for the server is an assertion.
Spec: Alertmanager persistence is turned off with the chart's actual key, alertmanager.persistence.enabled (the old alertmanager.persistentVolume key left a 2 GiB claim behind); the no-op pushgateway.persistentVolume key is gone.
Spec: each example runs inside with_prometheus, which removes the release afterwards: a failed helm delete fails an example that passed (no release left for the next install), and is only printed after one that failed, so it can no longer replace the real failure.
Suite:resource_ready? treats a workload that does not exist yet as not ready. A caller waiting for a Deployment an operator creates a moment later now waits for it, and one that never appears is reported as not ready by each caller, instead of ending the run on an unhandled NotFoundError.
Workload readiness checks now report a missing deployment, stateful set, daemon set, or replica set as not ready instead of propagating a not-found error. Other errors continue to be handled as before.
Tests
Prometheus observability examples now use consistent setup and cleanup, retry repository updates when needed, and handle cleanup errors. The test for an absent Prometheus release also removes any leftover release before checking the not-found result.
The observability specs now use shared helpers to install and remove a pinned Prometheus chart. Workload readiness returns false when replica lookup for a standard workload raises NotFoundError.
For standard workload kinds, resource_ready? returns false when replica lookup raises NotFoundError.
Prometheus setup and spec integration spec/workload/observability_spec.cr
The specs use helpers to install chart version 29.39.0, retry repository-index updates, wait for the server deployment, and remove Prometheus. Cleanup failure fails a passing example; if the example already fails, the helper prints the cleanup error. Existing result and task-status checks remain.
Issue 2855: The change installs Prometheus and waits for server readiness in the observability specs. It does not add the proposed metrics_exposed test.
Issue 2854: The change prepares Prometheus for the OpenMetrics test and waits for readiness. It does not implement content negotiation or validator changes.
Merge Risk: Low · up to dcfee
The observability setup is mergeable with awareness of a narrow remaining readiness edge case: callers using the key-value wait for a missing standard workload can still receive an exception after timeout.

observed — src (service) was modified; 1 changed file maps to changed impact.
Before / after behavior
observed — Modified behavior in src/modules/kubectl_client/modules/wait.cr: Workload readiness still retrieves replica counts for the four standard workload kinds, but now rescues KubectlClient::ShellCMD::NotFoundError and returns false when the resource is absent. Previously, the lookup was unrescued and could propagate that error.
observed — Modified behavior in spec/workload/observability_spec.cr: Adds private helpers to install a pinned Prometheus chart, retry repository-index updates up to three times with five-second pauses between failures, wait for the server deployment, report installation failures, delete the release while returning any cleanup error, and run a block with cleanup that fails only if the block passed.
observed — Modified behavior in spec/workload/observability_spec.cr: The successful traffic test now runs through with_prometheus; its existing output and task-result assertions remain, while Prometheus installation and teardown are handled by the helper.
observed — Modified behavior in spec/workload/observability_spec.cr: The absent-Prometheus test now removes any existing release with delete_prometheus and asserts deletion succeeded or no release existed, replacing its direct Helm delete command.

If a workload remains absent, the new readiness handling waits until timeout. This lookup then raises NotFoundError instead of returning false. Return before the lookup when is_ready is false.

In the readiness flow around KubectlClient::Get.resource, return false when
is_ready is false before fetching the workload, so a timed-out absent workload
does not trigger NotFoundError.

…rt, and let no cleanup hide a failure
The prometheus_traffic and open_metrics specs failed now and then on
unrelated PRs (#2859, #2860; green on rerun), always on the same line:
the ensure block's "helm delete prometheus" assertion. Three defects
made that the only visible symptom:
- The specs ran helm repo add and helm install of an unpinned chart
from GitHub through ShellCmd.run and never looked at the exit status,
so a network blip left no Prometheus and nothing said so.
- KubectlClient::Wait.resource_wait_for_install did not wait for a
Deployment, StatefulSet, DaemonSet or ReplicaSet that did not exist
yet: replica_count raised NotFoundError at once. The example ended a
second after cnf_install, which is what every failed run shows.
- The cleanup asserted that helm delete succeeded; with no release it
failed, and its assertion replaced the example's own failure.
The specs now install Prometheus through one helper that uses the
suite's Helm.helm_repo_add and Helm.install (transient network errors
retried, a failed install raised with Helm's message), refreshes the
repository index (repo add leaves an existing repository as it is, and
the self-hosted runners keep it between jobs), pins the chart to
29.39.0 for Renovate, and waits for the server as an assertion.
Alertmanager persistence is turned off with the chart's actual key
(alertmanager.persistence.enabled; the old persistentVolume key left a
2 GiB claim behind), and the no-op pushgateway key is gone. Each example
runs inside with_prometheus, which removes the release afterwards: a
failed removal fails an example that passed, and is only printed after
one that failed, so it can no longer replace the real failure.
The delete passes --ignore-not-found, and the example that needs no
Prometheus asserts that any release left behind was removed. resource_ready? treats a workload that is not there yet as not
ready, as it already did for the other kinds: a caller waiting for a
Deployment an operator creates a moment later waits for it instead of
ending on an exception.
