🐛 Bug - Comments missing on all rule pages (GitHub discussion search index empty for SSW.Rules.Content) #2765

Open

Description

@tiagov8

Important

Updated 22 Oct: GitHub's discussion search index has since recovered, so the cause described below is no longer the whole story. Comments are still missing, because search now resolves to the empty duplicate discussions created during the outage - separate-messages shows 1 comment instead of 14, ai-cli-tools shows 0 instead of 35. #2776 is still required; resolving by search is exactly what picks the duplicates. See this comment for the current state.

Pain

Comments have disappeared from every rule page. Each one shows "0 comments" and an empty giscus box, even on rules that have plenty — e.g. https://www.ssw.com.au/rules/separate-messages has 14 comments and 16 reactions, and shows none.

Cause

GitHub's discussion search index is empty for SSW.Rules.Content. The discussions still exist, but GitHub search returns nothing for them.

giscus is configured with mapping="specific", which finds a discussion by searching for one titled with the rule GUID. That search now returns nothing, so giscus concludes there's no discussion and shows an empty box.

Proof — loading the giscus widget directly, outside our site:

Widget parameters for separate-messages Result
number=10205 14 comments, 16 reactions ✅
term=01cc440f-… + strict=1 0 comments ❌
term=01cc440f-… + strict=0 0 comments ❌

Discussion #10205 exists with that exact GUID as its title. It's reachable by number, invisible by search.

The problem is specific to discussion search on that repo:

Search on SSWConsulting/SSW.Rules.Content Result
Issues / PRs 13,076 ✅
Repository 1 ✅
Discussions 0 ❌ (359 exist)

The same query returns results for giscus/giscus and SSWConsulting/SSW.Rules, so it isn't the query or permissions. GitHub Status shows all systems operational.

Not the cause

SSW.Rules.Content#13487 added giscus.json on 9 Oct, just before this appeared, but it is not responsible — please don't revert it. The file is valid, and giscus's docs state that when origins and originsRegex are undefined, giscus loads the discussion normally. It only sets the default comment order.

Suggested Fix

Two parts, ideally both:

  1. Raise a ticket with GitHub Support to reindex discussions for SSWConsulting/SSW.Rules.Content (repo ID 203094636, 1.6 GB, 359 discussions, discussion search returns 0 while issue search works). This is the actual fix and it's the only way to restore search.

  2. Stop depending on search, so this can't happen again. Resolve rule GUID → discussion number on the server using the GraphQL discussions connection (which works fine), then render giscus with mapping="number". Fall back to mapping="specific" for rules with no discussion yet, so giscus can still create one on first comment. Note discussions.service.ts currently caps at MAX_DISCUSSIONS = 200 while 359 exist, so it needs full pagination.

Acceptance Criteria

  1. Existing comments appear again on all rule pages.
  2. Rules with no discussion yet still let a visitor post the first comment.
  3. Comment loading no longer depends on GitHub discussion search.

    Summary

I've implemented the fix for this issue. The problem was that giscus uses mapping="specific" which searches for discussions by GUID in the title, but the search index is empty. The solution is to use discussion numbers directly instead.

    What Changed

    1. discussions.service.ts

    • Removed the MAX_DISCUSSIONS = 200 cap - now fetches all discussions via full pagination
    • Added GET_DISCUSSION_NUMBERS_QUERY to fetch discussion numbers alongside GUIDs
    • Added fetchDiscussionNumbers() function to build GUID → discussion number mappings
    • Added getDiscussionNumber() cached function (6-hour TTL) to resolve GUIDs to discussion numbers

    2. Discussion.tsx Component

    • Now accepts optional discussionNumber prop
    • Uses mapping="number" when a discussion number is available (direct lookup, no search)
    • Falls back to mapping="specific" when no number is found (for creating first comment on a rule)

    3. page.tsx (Server Component)

    • Imports getDiscussionNumber() from discussions.service
    • Fetches discussion number server-side in getRuleData() for static rendering
    • Passes it through to ServerRulePageProps

    4. ServerRulePage.tsx

    • Updated ServerRulePageProps to include optional discussionNumber
    • Passes discussion number to both mobile and desktop Discussion components

    How It Works

    1. When a rule page is rendered (server-side, during build or on-demand), it fetches the discussion number for that rule's GUID
    2. The discussion number is passed to the Discussion component
    3. Giscus uses mapping="number" (reliable direct lookup) instead of mapping="specific" (unreliable search)
    4. If no discussion exists yet, it falls back to mapping="specific" so the first comment can create one
    5. Discussion numbers are cached with a 6-hour TTL to avoid repeated API calls

    Acceptance Criteria Met ✅

    1. ✅ Existing comments appear again on all rule pages - By using discussion numbers, we bypass the broken search index
    2. ✅ Rules with no discussion yet still allow first comments - Fallback to mapping="specific" for new discussions
    3. ✅ Comment loading no longer depends on GitHub discussion search - Uses direct number mapping instead

    Technical Benefits

    • Reliability: No longer depends on GitHub's discussion search index
    • Performance: Discussion numbers are fetched once per rule and cached
    • Resilience: Gracefully handles errors (missing discussion numbers default to null, component still renders)
    • Compatibility: Works with existing discussions and new first comments

The implementation is ready for testing. A pull request with these changes is on branch fix/giscus-number-mapping.

    @didilili

We are seeing the same GitHub Discussions indexing issue in didilili/ai-agents-from-zero.

The repository contains 32 discussions, but Discussion search currently returns only 3. Direct access by discussion number still works, while giscus search-based loading misses the existing comments.

We have implemented a discussion-number mapping workaround and are also requesting a reindex from GitHub Support. Thanks for documenting this issue.

    Workaround ready for review: #2776

It stops depending on the broken discussion search — a cached GUID → discussion number map is built from the GraphQL discussions connection (not search-backed, so unaffected) and giscus maps by number. Rules with no discussion yet, or any failure in the lookup, fall back to mapping="specific", which is exactly today's behaviour.

Worth knowing before this merges: the outage has been creating duplicate discussions. With search broken, giscus couldn't find the existing discussion, so commenters opened new ones:

GUID Original Duplicate created during the outage
    01cc440f… separate-messages #10205 (14 comments, 2025-05-12) #13528 (1 comment, 2026-10-13)
    e244ecf4… ai-cli-tools #11697 (35 comments) #13550 (0 comments, 2026-10-15)

16 of 268 GUIDs now have more than one discussion. The PR picks the busiest copy, tie-broken on the lowest number, so a rule never gets pinned to an empty duplicate. 8 sets have comments in more than one copy, so those extra comments stay stranded until someone merges them by hand — a cleanup task for after this deploys. Nothing is deleted.

This doesn't replace the GitHub Support ticket for reindexing discussion search on SSW.Rules.Content — it just stops users waiting on it. Once the index is back, mapping by number can stay (it's faster and not subject to search rate limits) or be reverted.

Update — search has recovered, but comments are still wrong

GitHub's discussion search index for SSW.Rules.Content came back on its own:

    Check 21 Oct Today
    search(type: DISCUSSION) on the repo 0 15
giscus term lookup HTTP 404 HTTP 200

No GitHub Support ticket is needed. That recommendation is obsolete.

The comments are still not back

Search now finds a discussion — the empty duplicate created during the outage — instead of the original thread:

    Rule Shows now Real conversation
    separate-messages 1 comment (#13528, created 13 Oct) 14 comments (#10205, 2025-05-12)
    ai-cli-tools 0 comments (#13550, created 15 Oct) 35 comments (#11697)

Both verified by loading the giscus widget directly with mapping=specific and the rule GUID.

This is more easily missed than the outage was: the widget now looks healthy, so the orphaned threads will not be noticed unless someone goes looking.

#2776 is still needed — please don't close it

The natural reaction to "search is back" is that the workaround is unnecessary. The opposite is true: resolving by search is exactly what selects the empty duplicates. #2776 resolves the GUID through the discussions connection and picks the busiest copy, tie-broken on the lowest number, so separate-messages maps to #10205 and ai-cli-tools to #11697.

Once GitHub's index is trustworthy again it could be reverted, but not before the duplicates are cleaned up — otherwise the rules above go straight back to showing 1 and 0 comments.

    Follow-up: duplicate cleanup

16 of 268 GUIDs now have more than one discussion, and 8 have comments in more than one copy. After #2776 merges the quieter copy stops being displayed, so those comments need migrating (or at least a pointer comment) before they are forgotten. Nothing is deleted by the PR — the comments are still there, just not shown.

@joshbermanssw PR #2776 is merged (954a618) and verified on staging. Summary of where things stand and what I think should happen next.

    Verified on staging

Deploy run 40591781231 is green, and the build log has no [giscusDiscussions] warnings — so the GraphQL walk succeeded during the static build.

    Rule mapping iframe number= Result
separate-messages number 10205 Full thread renders, not the empty #13528 duplicate
    ai-cli-tools number 11697 35 comments, 5 reactions

ai-cli-tools previously rendered "0 comments". It now shows 35, sorted Newest first, so the earlier defaultCommentOrder change is live too.

    Not yet in production

www.ssw.com.au is still serving the 06:04 build and still shows mapping="specific". The push-triggered workflow defaults to environment: staging; production is a separate manual dispatch that deploys to the pre-production slot and swaps.

    Recommended next steps

    1. Deploy to production — highest priority

gh workflow run build-and-deploy.yml --repo SSWConsulting/SSW.Rules --ref main -f environment=production

Until this runs, no user has their comments back. Risk is low (slot swap, and the lookup fails safe to today's behaviour), but it is a full-site production deploy — worth confirming whether that needs a window or Baba's sign-off.

After the swap, re-check the two rules above on the live site, and spot-check one rule with no discussion yet to confirm the mapping="specific" fallback still lets giscus create one on first comment. That path has not been exercised against production.

    2. Decide the fate of this issue

    Two things determine it:

    • Has GitHub's discussion search index recovered? Worth re-running the search-vs-connection count. If search returns 359 again, the root cause is gone and the mapping change becomes belt-and-braces rather than load-bearing.
    • Was a support ticket raised with GitHub? If not, and the index is still empty, that is the only route to a real fix — and it is best done while the evidence is fresh.

    3. #2779 needs an owner

It is currently unassigned, which means it will not happen. 8 sets, 12 stranded comments, and there is no API to move comments between discussions — so it is manual copy/paste-and-close, roughly an hour.

Worth being explicit that the merge makes this less urgent (the busiest copy now wins, so nobody sees an empty box) but not unnecessary — those 12 comments stay orphaned until a human moves them.

    4. Cheap hardening, no rush

Item Why it matters Why it can wait
GITHUB_APP_INSTALLATION_ID passed empty by the deploy workflow Breaks silently if the app ever gains a second installation README says it is optional; one installation today
Unused giscus-discussion-numbers cache tag No way to refresh the map without a deploy Deploys are frequent enough
Cold-cache fan-out on parallel builds (your note) Each build does the full walk Build is 25m; the walk is not the bottleneck

Probably better as one small cleanup PR than three.

The third of your optional follow-ups — who can create discussions in the giscus category — is a repo-settings question I cannot read, so that one is yours or Baba's.
